Why 'Horizons'?

Most AI initiatives fail because leaders neglect critical moments of reflection. According to MIT, 95% of organizations see zero return on their $30-40 billion enterprise GenAI investments because they chose the wrong use cases or failed to integrate AI tightly into workflows, both of which suggest lack of ground truth and foresight.

This guide introduces Four AI Horizons: vantage points where pausing to scan widely and look ahead reveals competitive advantages others miss.

Like standing at a horizon line, each vantage point invites you to get grounded in your current reality to look both broadly across your landscape and far into the distance. This expanded view, paired with human-centered considerations, surfaces hidden truths about stakeholder needs, organizational readiness, and emerging opportunities that build trust and market differentiation.

Grounding Your Vision

Before you invest, understand your reality

What's happening at this horizon:

You're exploring AI opportunities. Teams are excited. Pressure is mounting to "do something with AI." But excitement and pressure don't guarantee the right choices are made. In fact, they may result in the opposite.

The human-centered opportunity:

Organizations that take time to examine which AI initiatives genuinely align with their mission, capabilities, values, and stakeholder needs avoid wasted investment, build from solid ground, and establish the credibility needed for stakeholder buy-in. Here, we get to know what’s happening on the front lines of our organizations, the real core of our mission, and what our stakeholders truly value.

Key questions to reflect on:

  • How are our teams currently using AI? What AI tools are they using? What problems are they trying to solve with it? How do they actually perform work tasks?
  • What outcomes are we trying to achieve in the world? Do our ideas for using or building AI move us closer to or further from those outcomes?
  • Regardless of technology, what do our stakeholders count on us for? What might this mean for how we evaluate AI initiatives?
  • How do our teams and stakeholders feel about AI? What do these feelings reveal about our risk tolerances and values?

They resist the urge to simply move fast and instead invest effort to understand their true starting point. They recognize they may be operating with false assumptions and actively seek counterpoints by assessing the ground truth and engaging with people closest to the problems at hand. They actively listen to what’s being said and implied while also observing what’s happening in real contexts. They align their future ambitions with today’s lived experiences and genuine values to move forward with purpose and clarity.

Building Your Foundation

Establish knowledge, governance, and leadership that works in practice

What's happening at this horizon:

You've decided to move forward with AI. Now you need the foundation to move forward with integrity to your ground truth. This includes team education, governance structures, stakeholder involvement, and the leadership alignment to carry out the vision. This is where most organizations risk creating impressive-looking policies and grandiose statements that no one takes seriously.

The human-centered opportunity:

Create a diverse governance team that includes leadership and expertise from throughout the organization and amongst your stakeholders. Invite people to share real AI use cases and the challenges they face with them. Use those insights to derive AI governance that addresses their challenges directly and authentically relate to your mission. Ask people to give feedback on where governance does and doesn’t map to the real-world and iterate as needed. Ensure direct and clear accountabilities are articulated and socialized throughout the organization.

Key questions to reflect on:

  • What do our current AI use cases expose about our values, ethics, risk tolerances, and skill needs? Where do our policies or practices deviate from our intentions?
  • Is there a person accountable for ensuring proper AI use or implementation at every key stage of adoption or deployment? Does that person know when and how to escalate issues?
  • Beyond legal and regulatory requirements, what would help teams and stakeholders use and understand AI so it’s easy to do the right thing with it? Could these above-and-beyond standards lead to competitive advantages?

What successful leaders do differently:

They build governance and policies to introduce healthy friction in the interest of their teams and stakeholders, so that governance becomes a welcome, practical guide in achieving mission-critical outcomes. They recognize the outsized impacts their AI decisions can have and welcome those most impacted to help shape policies and nurture trust. They favor actionable requirements over flowery but meaningless language, and are capable of responding nimbly when technology or contexts change.


AI Horizon 3

Designing & Deploying with Foresight

Build, deploy, or adopt AI that anticipates risks as means of seizing opportunity.

What's happening at this horizon:

You’re developing or rolling out AI in your organizations, and your ground truth and foundations are being put into practice. Now is the time to systematically align your principles with your practices by closely examining your use cases. You scan broadly and deeply to find potential harms and map them to mitigations, or eliminate them entirely. You test software with the people who will use it to ensure their context, vulnerabilities, and expectations are accounted for so that trust is built-in.

The human-centered opportunity:

Assess your users’ perception of the AI you’re rolling out before launching it, and be prepared to iterate based on what you find. Ensure the values and outcomes you’re seeking are defined so that you can monitor them and evaluate them with users. Assume things will go wrong and design feedback mechanisms and fallbacks accordingly. Avoid deployments that exceed your risk tolerances or undermine your mission in order to protect your long-term viability and trust equity.

Key questions to reflect on:

  • Given our user base, tech stack, and known risks, what could go wrong? How are we mitigating or eliminating those risks?
  • Do we know our key assumptions and desired outcomes, and are we testing them with the actual people who will use or be affected by this AI?
  • How are we building the system to allow for feedback and anticipate drift over time?
  • How will we know if our AI is helping or harming in practice, not just in theory? What leading indicators should we assess?

What successful leaders do differently:

They bring real people into the design process early and often. They actively hunt for edge cases and harm scenarios with humility, knowing there will always be some undetected risks they must prepare for. They prototype and test before committing to expensive builds. They design feedback mechanisms so they'll know quickly if reality diverges from their intent, and view risk detection and mitigation as important points of differentiation.

Sustaining Trust at Scale

Maintain alignment as your AI footprint grows

What's happening at this horizon:

Your AI is deployed. It's working (you think). But AI systems drift. User needs evolve. New risks emerge. Organizations that treat deployment as the finish line discover problems too late, when they're already affecting real people and damaging reputations. Now is your opportunity to scan for continuous improvements and proactive safeguards to protect your hard-won trust.

Ongoing monitoring and evolution isn't just risk management; It's how you sustain trust and maintain competitive advantage over time. Organizations that stay connected to the lived reality of their AI's impact can adapt quickly, demonstrate responsible stewardship to stakeholders, and catch opportunities for improvement that others miss.

  • Do our system and observed outcomes genuinely support our mission, vision, ethics, and values? Or are we simply gathering disconnected metrics?
  • As our AI use grows, are our governance and learning capacities growing with it? Are we accounting for new laws, regulations, and court rulings that could influence our practices?
  • Do we have mechanisms for affected people's concerns to be surfaced and heard at the appropriate leadership levels? Are we prepared to share leanings from the field within the organization to support ongoing learning? How can we use these incidents and trust-building moments of truth?
  • Do we have a well-understood prioritization scheme in place to learn from our deployment and take quick action when needed?

What successful leaders do differently:

They actively monitor their AI with mindful humility, knowing that unexpected problems will arise, but they know how to prioritize issues as they relate to human impact. They treat anticipatory AI as an ongoing capacity-building practice that requires attention, cultural buy-in, cross-organizational communication, and evolution. They don't blindly hope for the best, but they know where to look quantitatively and qualitatively to make sure the worst isn't happening.
